Direct booking: taking back control of your commissions before winter

Between platform commission, payment fees and VAT on services, a stay sold for €2,000 rarely leaves more than €1,800 to distribute. Direct booking is the only lever that raises your margin without touching your headline rate. September, as the winter calendar opens, is the moment to put it in place.

What intermediation really costs

The usual reasoning stops at Airbnb's host commission, around three per cent. That reading is incomplete. On Booking.com, owner commission sits between fifteen and eighteen per cent depending on the visibility programmes you have enabled, and it applies to the gross amount, tourist tax potentially included depending on your setup. On models where the host collects payment directly, add processor fees, and then the most underestimated indirect cost of all: dependence on the algorithm. A drop in ranking, an imposed change to cancellation policy, a revision of visibility criteria, and your occupancy contracts without you being able to do anything about it. On a chalet generating €60,000 of winter revenue, bringing just twenty per cent of nights direct represents between €1,800 and €2,200 of recovered margin per season, at strictly identical occupancy. That is not a marginal gain: it is the equivalent of one extra peak-season week.

The technical building blocks that make direct credible

A guest booking direct gives up the perceived guarantee of a platform. Your setup has to compensate for that loss of trust, otherwise it will not convert. Three elements are non-negotiable. First, a booking engine with secure online payment and instant confirmation: a contact form followed by an email exchange halves your conversion rate. Second, reliable calendar synchronisation between your engine and your OTA channels, ideally through a channel manager rather than plain iCal feeds, whose latency causes double bookings at the worst possible moment. Third, a clean contractual framework: a seasonal rental agreement, explicit cancellation terms, deposit collection, tourist tax collected and remitted, registration number displayed. Add professional photography and visible verified reviews, and you have a page that stands comparison with a platform listing.

Building a guest base that comes back

The real value of direct is not the first booking, it is the second. In the mountains, guests are structurally loyal: families returning for the same school holidays, groups of friends rebooking year after year. Building a database of your past guests is often worth more than the immediate commission saving. The legal framework is straightforward: explicit consent, a stated purpose, one-click unsubscribe, data hosted within the European Union. The sequence that works is short. When the winter calendar opens, a priority pre-booking offer reserved for past guests, with a five to ten per cent advantage — cheaper for you than a platform commission, more flattering for them. Then a single follow-up in November on remaining dates. Expect ten to twenty per cent reactivation on a well-maintained list, and above all longer stays and fewer cancellations.
